Why your Shopify store isn't profitable (and how to fix it)

1. You don't actually know your COGS
If "Cost per item" is blank on half your variants, every margin number you've seen is fiction. Cost of goods is usually the biggest line between a sale and profit, and it's the one Shopify only tracks if you fill it in. Start here — track COGS properly before anything else.
2. Payment fees and shipping are invisible
Each order quietly loses ~2.9% + €0.30 to your payment processor, plus whatever shipping you absorb. Free shipping isn't free — it's a cost you chose. Across hundreds of orders these "small" lines add up to real money that never shows in the sales report.
3. Refunds aren't netted out
A refunded order often costs you twice: the refund itself, plus the product and return shipping. If you measure profit on gross sales, refunds don't subtract — so your "profit" is overstated by your entire return rate.
4. Ad spend eats the margin you do have
This is the big one. A store can run a healthy gross margin and still lose money because profit after ads is negative. 5. You're optimizing the wrong number
Most dashboards stop at gross margin, which looks great (60%+) and hides everything above. The number that decides whether to scale or kill a product is contribution margin — gross margin minus fees, shipping and refunds — and then profit after ads.
How to actually fix it
- Fill in COGS for every variant.
- Account for payment fees, shipping and refunds per order.
- Pull in ad spend and read profit after ads, not ROAS.
